What is Kunal Shah actually supposed to do at WhatsApp? I went through Meta’s earnings calls and presentations from the past several quarters to infer the KPIs it would actually set for him.

WhatsApp is just a few years into the shift from building an audience to monetizing it, and this is the inflection Kunal is walking into.

His overarching objective is to make WhatsApp’s 3 billion users worth something to Meta.

In short: scale business messaging and ads as WhatsApp’s main revenue engines, monetize business AI chatbots and Channels, expand Click-to-WhatsApp ads into the US and Europe, push Meta AI adoption among WhatsApp’s massive user base, keep growing against iMessage in the US, and crack payments in India.

Then there’s the commerce infra question. Can WhatsApp become the Shopify-equivalent infrastructure for Indian sellers (catalogs + payments + AI + ads + integrations), and even the default shopfront that kills the need for a website at all? In Meta's stack, Instagram is the discovery engine and WhatsApp is where the sale closes. The one thing neither does (like TikTok Shop) is fulfillment. So can Kunal complete the stack by bolting on logistics?

Lastly, NPCI is about to force the UPI market share of PhonePe and Google Pay down to 30% each by Dec 2026, unless the deadline gets pushed again. Can he seize this once-in-a-generation regulatory tailwind to make WhatsApp pay the biggest beneficiary?
